A padded laptop compartment and a standalone sleeve look like they do the same job, so most people buy one and assume they are covered. They protect against different things, and knowing which is which is the difference between a cracked screen and an inconvenience.
What a backpack compartment is designed for
A built-in compartment solves one problem well: keeping the laptop isolated from everything else in the bag, and cushioning it when the bag is set down or dropped.
The good ones do two specific things. They suspend the laptop so its bottom edge sits above the base of the bag, which matters because setting a backpack down on a hard floor transmits that impact straight through the base. And they keep the laptop against your back, where the load is stable and away from the outside face that takes knocks.
That is real protection, and it covers the majority of a laptop's life, which is spent inside a bag.
What it does not cover
The compartment stops working the moment the laptop leaves the bag, and that is exactly when the risky moments happen.
A laptop on a security tray, slid across a desk, carried down a corridor under an arm, put in a locker, or set on a cafe table with wet rings on it has no protection at all. Anecdotally most laptop damage happens in these transitional moments rather than during transport.
A compartment also does nothing about the other contents of the bag. A water bottle that leaks, a pen that opens, or keys in the wrong pocket are all threats a padded wall does not address.
What a sleeve adds
The sleeve travels with the laptop rather than with the bag. That single property is the whole argument.
It covers the transitions: bag to tray, tray to bag, desk to locker. It adds corner protection, which is where most structural damage starts and which many backpack compartments skip because they pad the faces rather than the edges. It puts a barrier between the screen and a keyboard when the lid closes on grit. And it keeps the laptop clean, which matters more than people expect for a machine that gets set on shared surfaces.
A sleeve also makes a bag without a dedicated compartment usable, which widens your options considerably.
They are complementary, not competing
The framing of sleeve versus compartment is the wrong question. A sleeve inside a padded compartment is genuine belt-and-suspenders protection, and for anyone traveling with hardware they cannot easily replace, it is the setup worth having.
The cost is a few millimeters of thickness and a small amount of weight. Against the price of a laptop, and more importantly the cost of losing access to it mid-trip, that is not a serious trade.
Choosing a sleeve
Fit is the first thing and the one most often got wrong. A sleeve with room to spare lets the laptop move inside it, and movement during an impact is what concentrates force at a corner. Buy for the specific machine, not the nearest round number in inches, since two 14-inch laptops can differ enough to matter.
Look at the closure. Zips are secure but a metal pull can scratch the lid if the design places it badly. Magnetic and flap closures are faster and quieter, and speed genuinely matters at a security checkpoint. Open-top sleeves are the fastest of all and the least secure, which is a fine trade inside a bag and a poor one if the sleeve is ever carried alone.
Check the corners specifically. Press them. If the padding thins out at the corners, the sleeve is protecting the part of the laptop least likely to be hit.
A note on checkpoints
If you fly regularly, how quickly the laptop comes out is a practical daily concern rather than a footnote.

The short version
A backpack compartment protects the laptop while it is in the bag. A sleeve protects it everywhere else. If you only carry between home and one desk, the compartment alone is probably fine. If the laptop comes out in airports, cafes, and other people's offices, the sleeve is doing the work in exactly the moments the compartment cannot.
The same reasoning applies to the small things you take out constantly, which is why a slim cardholder tends to outlast a wallet kept loose in a bag. Protection is mostly about what happens during the transitions, not during the storage.
